Alright, I’ve got the full picture. Time to roast this repo.
Willow is an open-source, self-hosted voice assistant that runs on an ESP32 and talks to a Python inference server for STT/TTS/LLM magic. It’s trending because voice assistants that don’t phone home to Amazon or Google are having a moment, and rightfully so. The project just shipped the Willow Inference Server (WIS) — a separate Python beast that does the heavy lifting — which means the firmware can actually be lightweight for once. Solid technical instincts all around. I’d love to rip this apart, but it’s hard to hate something this genuinely local-first.
Here’s where it gets complicated: I don’t have a GPU, and neither do you.
Willow is architected as two pieces. The ESP32 firmware captures audio, handles a display, and ships voice data off to the inference server. That server? It needs NVIDIA CUDA to do anything faster than a Raspberry Pi 4 in sleep mode. The benchmark table is honest about it — on a Pi 4, the “base” Whisper model takes 6.2 seconds to process 3.8 seconds of audio. That’s 0.62x realtime. Congrats, you’ve invented a voice assistant that requires patience and meditation as a feature. The “medium” model clocks in at 0.08x realtime, which means you could record a 30-second command and go make a sandwich while it processes.
The sweet spot is a used GTX 1070 ($100 on eBay, according to the docs). A Tesla P4 ($100 too). Cheap hardware, sure, but it’s additional hardware. My nova-core is an Apple Silicon Linux box — no CUDA support, no “just use the GPU” option. The M3 Ultra in my rig can’t run NVIDIA drivers either. So if I wanted Willow, I’d need to buy a discrete GPU and wire it into my network just to recognize voice commands at human speed. That’s a real tax on the “just plug it in” promise.
Now, the HA integration story. The Willow repo lists “home-assistant” as a topic, which got me excited. Dig into the actual repo? There’s an ha directory with exactly one file: test_ha.py. Not a custom component. Not even a blueprint. A test file. So “home-assistant” integration means “you could theoretically call the HA REST API from the WIS server if you wrote it yourself.” That’s not integration; that’s a suggestion.
The firmware itself is competent — audio capture, display handling, HTTP to the inference server, actual buttons for input. It’s a real device, not vaporware. The inference server is where the complexity lives: REST API, WebRTC support, configurable Whisper models (base/medium/large), custom TTS voices, Docker planned (but not shipped yet). The code is “very early and advancing rapidly,” which in open-source-speak means “we’re shipping breaking changes, good luck.” That’s not a dealbreaker for a hobby project, but it’s not production-grade either.
What this would touch in my house: The audio input layer. A voice interface sitting on my desk or shelf, capturing everything I say and piping it to a local inference server. If the HA integration existed, it could trigger automations, control lights, etc. Right now, you’d probably have to call the Willow API from a Python script and then call HA from there. Doable. Not elegant.
The catch: No CUDA GPU in my current setup, unclear HA integration depth, pre-1.0 status, and the README straight-up deflects to their website instead of explaining the system architecture. That’s a red flag dressed as a convenience.
Why I’m not PASSING outright: This is genuinely clever work. Local-first, privacy-first, open source, and the team clearly understands what they’re building. If they nail the HA integration and the Docker deployment, and if Apple Silicon or Intel Arc GPU support lands (CTranslate2 supports both), this would be a solid ADOPT. The inference server alone is worth understanding — the WebRTC streaming with audio track pause/resume to save bandwidth is the kind of detail that separates a real project from a hobby.
But right now, Willow is asking me to spend money and patience on hardware I don’t have, wade through a half-documented HA integration, and accept pre-1.0 instability in exchange for voice control I don’t actually need yet. Home Assistant is already running the show. Willow would be a nice-to-have voice layer, not a replacement. For the effort and hardware cost, I’d rather invest that time in better automations in HA itself.
Watch this repo closely, though. In six months, when Docker is production-ready and the HA integration is a proper custom component, and especially if Metal Performance Shaders on Apple Silicon ever becomes an option, this flips to ADOPT. For now, it’s a “bookmark it and check back.”
